Zulkarnain Azman

Owner, metal fabrication firm · Shah Alam

We brought in pucukadva for the Health Check when our margins had been soft for two years running. The summary they delivered was short — fourteen pages or so — but it pointed at two things we had been half-aware of and one thing we had genuinely missed. The fee was reasonable for what we got out of it.

The Supply-Side Review was useful. What I valued most was that the team actually sat with our procurement people over several sessions rather than just asking for spreadsheets. The final document had concrete suggestions — not vague recommendations. The nine-week timeline ran slightly long on our end because we were slow providing some data, but that was our side of things.

I had received two approaches in twelve months and felt underprepared. Razif was clear from the first call about what the M&A Readiness engagement does and, just as importantly, what it does not do. Over the five months, they helped me organise information I had in my head but had never formalised. When we eventually entered a process, we were much better positioned than we would otherwise have been.

We used the Health Check during a period when we were thinking about whether to expand. The summary gave us a clearer picture of where we actually stood before committing to anything. Straightforward process. No pressure, no add-on recommendations. The document has been referred to several times since.

The Supply-Side Review highlighted three single-source dependencies we had grown comfortable with. We have addressed two of them since. The written report was easy to share with our board — concise and well-organised. I would have liked slightly more detail on one section, but overall it was worth the engagement.

We went in expecting a polished deck and came out with a document that was actually useful. The advisor was direct — not diplomatic to the point of being vague. The Health Check was done on time and the fee was exactly as agreed. No surprises in either direction.

— Case Notes

How the work played out

Case 01 SME Health Check · Metal fabrication · Shah Alam

Challenge

An owner of a sixteen-year-old metal fabrication business noticed that profit margins had compressed over two consecutive years despite stable revenue. Internal discussions with his accountant had not produced a clear explanation.

Approach

The Health Check engagement covered a plant visit, interviews with the production supervisor and finance manager, and a review of two years of management accounts. The three-week timeline was met.

Outcome

The written summary identified a materials pricing pattern the owner had not tracked, an underutilised asset affecting depreciation, and a staffing structure question worth addressing. The owner described the document as the most useful twelve pages he had read in three years.

"I came in thinking this would confirm what I already knew. It confirmed two things and showed me a third I had not considered."

Case 02 Supply-Side Resilience Review · Plastics manufacturer · Subang Jaya

Challenge

A plastics manufacturer had experienced two significant supply disruptions in eighteen months — both tied to the same upstream supplier. The Operations Director wanted a structured view of where else the firm's supply network was exposed.

Approach

The nine-week Supply-Side Review mapped forty-one active supplier relationships across four material categories. Interviews were held with three members of the procurement team across multiple sessions.

Outcome

The review identified four high-risk single-source relationships and eight medium-risk arrangements. The written report included a prioritised list of eight practical adjustments the firm could consider over twelve months, with estimated cost and lead time implications for each.

"The value was in having someone outside the organisation look at our supplier map systematically. We are twelve months into the adjustments and two of the four high-risk relationships have been addressed."

Case 03 M&A Readiness Advisory · Industrial components supplier · Klang

Challenge

An owner who had built a twenty-two-year industrial components business received a credible approach from a regional trade buyer. He wanted to understand what a realistic valuation range looked like and what information he would need to have ready if conversations progressed.

Approach

The four-month M&A Readiness engagement worked with the principal to document the commercial story, build a realistic valuation context from comparable transactions, and organise the information package a prospective buyer would expect to see at due diligence.

Outcome

The owner entered formal conversations with a transaction advisor six months after engaging pucukadva — with an organised information pack, a clear commercial narrative, and a grounded sense of what range of valuation was realistic. He described the preparation as having made a material difference to how the early conversations went.

"I knew the business but I had never had to explain it to a buyer. pucukadva helped me put it on paper in a way that made sense to someone coming in from the outside."
